Guide
Build a referral programyour past buyers actually use,and call every name fast.
A car dealership referral program rewards people who send you buyers. For an independent dealer, the best sources are past buyers, service customers and local businesses. Pick a reward your state allows, give referrers a simple way to send the friend to you, log every referral in your CRM, and contact the friend within minutes. Check your state's rules before promising any reward; they differ.
Who to ask, what your state lets you offer, how to track every name, and what to say when the friend picks up.

01The loop
How a car dealership referral program works
A referral is a warm lead. Somebody who already trusts you told a friend to get in touch. It still dies the same way an internet lead does: nobody calls, or the call comes too late.
An independent store has to write its own car dealership referral program and run it. The loop has six steps.
- Ask. At delivery, on the day-3 check-in call, and in the service lane.
- Capture. The referrer gives the friend your direct number, or the friend fills in a short form, so the friend chooses to hear from you.
- Contact. Reach the friend within minutes of the name arriving.
- Book. Set an appointment and confirm it.
- Sell. The friend buys.
- Thank. Thank the referrer, and pay any reward your state allows. Our suggestion: within a week of the friend's deal funding, and say so in the terms.
What dealers advertise now
United Nissan in Las Vegas offers up to $300 for every referral who buys, and says the offer is not valid on past purchases (United Nissan referral page, checked 8 October 2026). Mitchell Nissan in Enterprise, Alabama steps up from a $100 gift card to local Main Street shops for the first referral, to a $150 restaurant card for the second, to a two-night Panama City Beach stay for the third, each issued after the referral buys (Mitchell Nissan referral page, checked 8 October 2026).
Settle the reward once, with your state's answer in writing. After that the work is daily: the ask, the tracking and the speed.
Referrals grow out of the same habits asdealership customer retention: a clean delivery and a follow-up call that actually happens. Among the car dealership marketing ideasopen to an independent, it is the one where the buyer arrives already vouched for.
02The sources
Who refers: six sources worth asking
Ask everyone who already trusts you. Each source needs its own ask, and its own person doing the asking.
- 01
Buyers in their first month
The happiest moment you will get with a customer. Ask at delivery, hand over a card with your direct cell, and ask again on the day-3 and day-30 calls.
- 02
Past buyers from the last four years
Pull them from your DMS or CRM. Text only the buyers who agreed in writing to marketing texts (ourtext message marketing guidecovers consent), and email the rest, once a quarter. Four years is also the window in the Texas referral fee rule (43 TAC 215.85, proposed amendment, checked 8 October 2026), which matters only if you sell in Texas.
- 03
Service customers
Someone waiting on an oil change is both a prospect and a referrer. Train the service writer to ask, and leave cards in the waiting area. No service bay? The partner shop in the next tile becomes your service lane.
- 04
Local businesses
Independent mechanics, body shops, insurance agents, credit union loan officers, apartment managers, and HR at large local employers. Make it two-way: send the mechanic your reconditioning overflow, put the body shop's card in your delivery packet, and ask them to hand out yours. Do not pay them per sale or per lead until your state says in writing that you can. Virginia, for one, does not allow it (see the rules below).
- 05
Your non-sales staff
Porters, detailers and office staff know people who need cars. Paying them per car can break state licensing law, as it would in Virginia (see the rules below). Until your state answers in writing, thank them with recognition, not a per-car payment.
- 06
The referred buyer
A referred buyer already knows how the program works, because they just lived it. At their delivery, hand them their own card with their own code, so the next friend they send is credited to them and not to the person who sent them.
03The rules
Referral fee rules: three states, three different answers
We read three states' rules at the source. This is not legal advice: take these points to your attorney.
- 01
Virginia: no referral pay outside licensed staff
Va. Code 46.2-1537 makes it unlawful for a dealer to pay "any commission or compensation in any form whatsoever" to anyone in connection with a sale, unless that person is a licensed salesperson employed by the dealer (Code of Virginia, checked 8 October 2026).
The Motor Vehicle Dealer Board's April 2019 Dealer Talk says a gift to a customer for referring friends and neighbors counts as paying a bird dog. It also says unlicensed third parties can only be paid a flat fee, not per sale or per lead (MVDB Dealer Talk, checked 8 October 2026). Its February 2012 issue treats paying an unlicensed person per lead, or only for leads that become sales, as a violation (Dealer Talk, February 2012, checked 8 October 2026).
In practice: plan on no cash, gift card or gift for referrals. Ask the board before offering anything of value.
- 02
Texas: independents may pay recent buyers
43 TAC 215.85(c) lets a dealer holding a GDN under Transportation Code 503.029(a)(6)(B) pay a referral fee in cash or value to someone who bought a vehicle from that dealer in the four years before the referral. The fee can depend on the friend buying, or be paid just for referring a potential buyer (rule text in the Texas Register, April 24, 2026, a proposed amendment whose earliest adoption date was May 24, 2026; confirm the rule in force with TxDMV before relying on it; checked 8 October 2026).
TxDMV's 2018 bulletin calls this an option for independent motor vehicle dealers and excludes franchised, wholesale, motorcycle, house trailer, trailer and semitrailer, and independent mobility dealers. The fee agreement cannot be used for financing as part of the original retail installment contract (Finance Code 348.403 and 348.404;TxDMV bulletin, checked 8 October 2026).
In practice: if you hold an independent GDN, the rule names individuals who bought from you in the four years before the referral, and the fee cannot be financed in the original retail installment contract. It names no one else, so ask TxDMV before paying a business or anyone who never bought from you.
- 03
California: no referral promises to close a financed deal
Civil Code 2982.1, part of the Automobile Sales Finance Act, makes it unlawful to induce a buyer into a contract under the Act by offering a rebate, discount, commission or other reward that depends on the buyer later helping you make another sale (California Legislative Information, checked 8 October 2026).
In practice: never use "refer your friends and earn money back" as a closing line on a financed deal, and have counsel review the program before launch.
We did not verify any other state. Before launch, put four questions to your state dealer licensing agency or your attorney, and get the answers in writing:
- Can we give a reward to people who bought from us?
- Can we reward people who never bought from us?
- Can we pay a local business for sending us buyers?
- Can the reward depend on the friend buying?
One federal point sits on top of all this. The FTC's 2024 rule bans rewards that depend on a review being positive or negative (FTC announcement, checked 8 October 2026). Never tie a referral reward to a 5-star review. The FTC's Endorsement Guides FAQ also treats an incentive, such as a discount on a future purchase, as compensation that should be disclosed when a consumer posts a review (FTC Endorsement Guides FAQ, checked 8 October 2026). Google goes further: its Maps content policy bars businesses from offering payment, discounts, free goods or services in exchange for posting any review (Google Maps content policy, checked 8 October 2026). Ask for reviews separately, with no reward attached, as our guide toautomotive reputation managementsets out.
04The reward
Choose a reward that fits your margin and your state
Seven options, from cash to a handwritten note. Read the last column against the rules above before you pick one.
Rule of thumb, with no figure attached: set the reward against what a sold car from paid leads costs you today. If youbuy car leads, your cost per sold car from them is the number a referral reward has to beat. The state rules in the last column come from the sources linked in section 03, checked 8 October 2026.
Write the terms
Send us a friend who buys a vehicle from [dealership], and we will send you [reward] within seven days of their deal being final. Your friend must give your name or code before their first visit, and the offer does not apply to past purchases.
Print it on the card and the web page as written. Fill in [reward] only with what your state allows in writing, and set the payout window to match your own funding time.
05The tracking
Track your automotive referral program from name to payout
If a referral lives on a sticky note or in a salesperson's phone, it never reaches the report. Log every one the moment it arrives.
- 01
Capture on every referral
The referral: date and time received; the referrer's name and deal number; the friend's name and phone; how the friend opted in (form, call or text).
The follow-up: first-contact time; appointment date; whether they showed; the outcome.
The payout: reward owed; date paid; who approved it.
Set the CRM lead source to Referral, so every referral shows up in one line of the source report, and record the referrer's name and deal number in a custom field or the lead notes rather than as a new sub-source. Print a short code on each customer's referral card, such as their last name plus the last four of their stock number.
- 02
Review every month
The funnel: referrals received; the share contacted within five minutes, our house target; appointments set; shows; sold.
The cost: reward cost per sold car.
The people: your top ten referrers, each of whom gets a personal call from the owner.
The leaks: referrals with no contact logged, fixed the same day; rewards owed but unpaid, because a late payout tells the referrer you forgot them.
The fields only help if the system is kept clean. Ourdealership CRM management work keeps lead sources accurate and gives every record an owner inside the CRM you already use. For routing, so a referred friend reaches a named person instead of a shared inbox, seeautomotive lead management.
06The scripts
Follow up fast: scripts for the first five minutes
Five minutes is tad.'s house target for a first contact, not a research figure. These scripts cover the ask, the friend and the thank-you.
01Asking for the referral
You are the best person to tell me who else is shopping. If a friend or family member mentions a car, have them text me at this number and mention your name. I will take care of them the way we took care of you.
Said by the salesperson while handing over the keys, with a card that carries a direct cell number.
And once their purchase is final, we will send you [reward] as a thank-you.
Leave it out in a state that bars referral rewards. In California, never use it to close a financed deal.
02Reaching the referred friend
Hi [friend's name], this is [your name] at [dealership]. [Referrer] said you are looking for a [truck]. What are you driving now, and what monthly payment works? I can pull two or three that fit before you come in.
Send it only after the friend texted you or filled in the form, so they chose to hear from you.
Hi [friend's name], it's [your name] at [dealership]. [Referrer] asked me to look after you.
What matters most in the next one: the payment, the size, or getting out of what you drive now?
I can have a few ready for you. Does [day] at [time] or [day] at [time] work better?
Lead with the referrer's name, ask one question about what they need, and offer two appointment times.
03Thanking the referrer
Thanks for sending [friend's name] our way. We have reached out, and we will treat them right.
Send it the day the name arrives, so the referrer knows the name did not vanish.
[Friend's name] picked up the [truck] today. Thank you for sending them to us.
Ask the friend first whether they mind you telling the referrer. Add the reward line only where your state allows one, and log the payout date in the CRM.
When the friend does not pick up
Our cadence: call and text at minute zero, call the next morning, text on day 2, call on day 4, then once a week for three weeks. After that, mark it lost with a reason, and let the referrer know you tried. More wording for each stage is in ourcar sales text message templates.
If nobody at your store can keep that pace on a Saturday night, tad. can. When a referral lands in your CRM or comes through your website form, we contact the friend within minutes, qualify the buyer, and book and confirm the appointment in your calendar, evenings and weekends included, inside your CRM. See how ourappointment setting works.

Questions
Common questions
Ask us anything else on a free call. No obligation.
Work in this order. First, get your state's answer on referral rewards in writing. Second, write the terms in two sentences: who qualifies, when the reward is paid, and that it does not apply to past purchases. Third, add Referral as a lead source in your CRM. Fourth, print cards with each salesperson's direct number and a referral code. Fifth, name one person who owns the follow-up and the payouts. Then train everyone on the ask.
A bird dog is an outsider paid for sending a buyer, and whether you can pay one depends on the state. Virginia's Motor Vehicle Dealer Board says even a gift to a customer for referring friends counts as paying a bird dog. California bars contingent referral rewards used to induce a financed sale. Texas carves out one option for independent dealers paying recent buyers (all checked 8 October 2026). We checked no other state, so ask your licensing agency or counsel.
There is no right figure for every store, and we will not suggest one. Work it out from your own numbers: take last month's spend on one paid lead source and divide it by the cars it sold. That cost per sold car is the most a referral should cost you in reward and handling combined. For comparison, United Nissan in Las Vegas advertises up to $300 per referral who buys (checked 8 October 2026). Confirm your state allows a payment at all before you print a number.
They can, and a small store has an edge: it knows its buyers by name, and the owner can make the thank-you call personally. The work is all yours, though: the terms, the cards, the CRM source and the follow-up calls. Judge the program on sold cars each month, not on cards handed out, and compare that against what a sold car from paid leads costs you.
Ask in person first, because a card nobody mentions ends up in the trash. Then put the program where buyers already look: a line on the delivery checklist, a card in the glovebox packet, a page on your website with a short form, a line in your service reminder emails and a post on your social pages. Keep the terms short enough to read at a glance. Where your state allows no reward, promote how you treat referred friends instead.
Check first. Virginia's Motor Vehicle Dealer Board allows unlicensed third parties only a flat fee for advertising or leads, never a payment per sale or per lead, and the Texas referral fee rule names past buyers, not businesses (both checked 8 October 2026). For any other state, ask your licensing agency. Until you have an answer in writing, keep it unpaid and two-way: send the shop your reconditioning or overflow work, stock their cards in your delivery packet, and ask them to hand out yours.
It can, because a friend with a reason to buy now is easier to book than one who is just looking. Put the friend's discount on the buyer's order as its own named line so nobody argues about it at signing, and count it in your cost per sold referral, since you now pay on both sides of one sale. Confirm your state allows it. In California, on a financed deal, the discount must never depend on the friend sending you more buyers (Civil Code 2982.1, checked 8 October 2026).
Not on Google: its Maps content policy bars businesses from offering any incentive, such as payment, discounts, free goods or services, in exchange for posting a review. Anywhere else, never one that depends on what the review says: the FTC's 2024 rule bans that outright (both checked 8 October 2026). Keep the two asks apart. Send the review request as its own message with a direct link, and never mention a reward or the referral card in it. If you want to offer anything for a review elsewhere, run it past counsel first, because the FTC treats an incentive as compensation that should be disclosed.
